Understanding RTO Costs on Meesho and How They Quietly Kill Margins

RTO (Return to Origin) charges are the single biggest silent margin killer for Meesho sellers. This guide explains when they apply, how they are calculated, and practical ways to reduce them.

Ask ten Meesho sellers what their biggest cost after product cost is. Most will say commission. Most will be wrong. For the majority of sellers in fashion, footwear, and home categories, the real answer is RTO — Return to Origin.

What RTO actually means on Meesho

Return to Origin is what happens when a delivered package comes back to you without the buyer having kept it. The package bounces through the reverse supply chain and lands at your pickup address. On Meesho, that reverse leg is not free.

RTO is applied in several scenarios:

  • The buyer refuses the package at the door.
  • The courier makes the configured number of delivery attempts and the buyer is unreachable.
  • The buyer cancels the order after dispatch and before delivery.
  • The delivery address turns out to be invalid or non-existent.

In every one of these cases, Meesho has paid the courier for forward shipping and now has to pay again for the return leg. That second shipping charge is passed to you as the seller, along with the loss of the sale itself.

How RTO is calculated

RTO is priced on the same weight tiers as forward shipping, but because the package moves twice (out and back), the cost shows up in the payment report as a clean deduction against that sub-order's settlement.

The rough mental model:

RTO loss per order = forward shipping already paid + reverse shipping now billed + COGS already tied up + packaging cost already consumed.

The first two items are billed deductions. The last two do not show up anywhere in the payment file — they are invisible losses sitting on your side of the balance sheet.

Why RTO hurts more than commission

Commission is a percentage of a completed sale. It is a cost, but you earn revenue that more than covers it on a well-priced SKU. RTO is different:

  • There is no revenue to offset it. The buyer never paid. You just paid for shipping, twice.
  • Your COGS is sunk. The product you shipped either returns damaged, dirty, or unsellable as new. Even if it comes back clean, you paid for capital and inventory to produce zero revenue.
  • Your packaging is gone. Poly bag, bubble wrap, invoice, label. All consumed.
  • Warehouse and handling time. You spent minutes picking, packing, and dispatching an order that produced no revenue.

A 5 percent commission is annoying. A 28 percent RTO rate on a product with a 20 percent gross margin is the difference between profit and loss.

How to measure RTO properly

The two numbers every seller should be able to quote for every active SKU:

  1. RTO rate. Number of RTO orders ÷ total dispatched orders. Calculate per SKU, not just overall. An overall rate of 22 percent might hide one SKU at 55 percent and others at 8 percent.
  2. Effective per-unit RTO cost. Total RTO charges for the SKU in the cycle ÷ number of delivered units. This number, added to COGS and packaging, tells you the minimum price at which the SKU does not lose money.

What drives RTO up (the real causes)

Sellers often blame buyers. The truth is that most RTO is structurally caused. Ranked roughly by impact:

  1. Misleading product images. Photos that use heavy filters, imported stock images, or models with heavily retouched lighting. Buyer expectation does not match the received product, package is refused.
  2. Wrong or absent sizing information. Especially in apparel and footwear. If you skip a sizing chart you are telling the buyer "guess and return if wrong".
  3. COD (Cash on Delivery) orders with no vetting. COD RTO rates run significantly higher than prepaid. Buyers pay nothing upfront and have no switching cost to refuse at the door.
  4. Pricing that is too good to be true. Abnormally cheap listings attract impulse buyers who later change their mind.
  5. Packaging that damages in transit. A crushed box guarantees a refusal.
  6. Slow dispatch. Long dispatch windows increase buyer regret before the package even ships.
  7. Poor address validation. Incomplete PIN codes and vague landmarks produce non-delivery RTO.

Seven tactics that actually reduce RTO

  1. Replace hero image with an accurate, unfiltered shot. Natural light, the actual product, no model retouching. Set expectation correctly at the top of the funnel.
  2. Add a sizing chart in the image slots. Especially slot 2 or 3 so buyers see it before buying.
  3. Add a short video for visually-dependent categories. A 10-second spin on the turntable kills a huge fraction of size-and-feel doubts.
  4. Price at honest margin, not clickbait low. A slightly higher price filters out marginal buyers and reduces refusals significantly.
  5. Upgrade packaging for fragile or heavy SKUs. Outer box plus inner fill on anything above 800g. Damaged packages almost always RTO.
  6. Tighten dispatch SLAs. Same-day or next-day dispatch meaningfully reduces buyer regret. Sellers with D+1 dispatch tend to see lower RTO than D+3.
  7. Audit your top five offenders every week. Open your payment report, sort by RTO count descending, look at the top five SKUs. Ask what is structurally wrong. Fix or delist.

One number to watch

If you track only one metric after reading this, make it effective RTO cost per delivered unit per SKU. If that number is larger than your gross margin, the SKU is losing you money every time you ship it.
